Performance Max Management

Performance Max management is part of my Google Ads services for ecommerce stores and lead-generation businesses that have outgrown keyword-only campaigns. I set it up on verified conversion data, structure asset groups by product or service, and measure what it adds beyond your Search campaigns.

What Performance Max is, and what it is not

Performance Max is one campaign that serves across Google Search, Shopping, YouTube, Display, Discover, Gmail and Maps, choosing placements and bids automatically toward a conversion goal. It is not a replacement for a Search campaign, and it is not a campaign you can launch and leave. Given clean conversion data, a good product feed or asset set and clear exclusions, it finds conversions keywords would have missed. Given bad data, it optimizes toward whatever is easiest to count, which is usually your own brand searches.

When I recommend Performance Max

  • Online stores with a Merchant Center feed selling into Australia, the UK, the USA or other supported markets. PMax with a feed is the successor to Smart Shopping and is usually the highest-volume campaign in an ecommerce account. Feed quality is handled under Merchant Center and feed management.
  • Lead-generation accounts with a stable Search campaign and enough conversions a month for the algorithm to learn, where offline conversion import or lead qualification stops PMax from chasing junk form fills.
  • Accounts that have exhausted keyword reach and need the same conversion at a similar cost from YouTube, Display and Discover placements.

I do not recommend it for new accounts with no conversion history, for Nepal businesses whose only conversion is a WhatsApp click of unknown quality, or as a way to avoid doing keyword research. In those cases Search Ads come first.

How I set up a Performance Max campaign

Conversions

PMax reads the primary conversions in the account. Before launch I confirm through conversion tracking setup that only real leads or purchases are primary, that purchase values are correct, and that low-quality actions are secondary. For lead generation, offline conversion import is set up so the campaign learns from qualified leads rather than form submissions.

Asset groups

One asset group per product category or service line, each with its own headlines, descriptions, images, videos and a matching landing page. Mixing everything in one group produces generic ads and hides which line is working. Where no video exists, I supply one rather than letting Google auto-generate it.

Audience signals and search themes

Signals are hints, not targeting: your customer lists, converters, in-market segments and custom segments built from your best search terms. Search themes point the campaign at the query areas each asset group should cover. Both are reviewed against the insights report monthly.

Exclusions

Brand terms are excluded so PMax cannot take conversions your brand Search campaign already wins at a lower cost. Negative keywords are applied at account level and, where available, at campaign level, and placement exclusions remove app inventory and low-quality sites. For ecommerce, I use campaign priorities so a Standard Shopping campaign and PMax do not fight over the same products.

Bidding and budget

Maximize Conversions or Conversion Value at launch, then a Target CPA or Target ROAS once the campaign has learned. Budget starts modest and scales in steps as cost per conversion holds.

Measuring whether PMax is adding anything

The question is not whether Performance Max reports conversions but whether the account has more conversions than it did before at an acceptable cost. I compare Search campaign volume before and after, watch brand-term share in the PMax search-terms insights, read the channel-level reporting where Google exposes it, and, for larger accounts, run a geo or time-split test. If PMax is only re-reporting conversions Search would have won, it is cut back. This is also a standard check in my Google Ads audit.

Ongoing optimization

  1. Weekly: search-term insights read for waste and new negatives; asset performance labels reviewed.
  2. Fortnightly: low-rated assets replaced; new creative tested in the weakest asset group.
  3. Monthly: budget and target adjusted in steps; audience signals refreshed; brand-share and Search overlap checked.
  4. Quarterly: asset group structure revisited against new products or services.

Common Performance Max mistakes I fix

  • Launching PMax alongside a Search campaign with no brand exclusion, then celebrating cheap brand conversions.
  • A single asset group for the whole catalog, with auto-generated video.
  • Final URL expansion left on, sending traffic to blog posts and career pages.
  • Target ROAS set on day one from a number in a spreadsheet rather than from data.
  • No offline import in lead-gen accounts, so PMax optimizes toward spam form fills.

Should Performance Max replace my Search campaigns?

No. Search campaigns with exact and phrase match keywords give you control over the queries you pay for and are where most lead-generation accounts make their money. Performance Max runs alongside them to reach conversions keywords miss, with brand terms and converting themes excluded so it does not simply take Search’s conversions.

How many conversions does Performance Max need to work?

Enough per month for the bidding system to learn, which in practice means a steady flow rather than a handful. Accounts below that level get a better return from Search and remarketing first, and PMax is added once volume and tracking are stable.

Can Performance Max run in Nepal?

Yes for lead generation, with the same caution about conversion quality. The Shopping component depends on Merchant Center availability for your store’s country, so for most Nepal businesses PMax runs on lead conversions rather than a product feed.

How do you stop PMax from bidding on my brand name?

Brand exclusions are set on the campaign, brand terms are added as negatives at account level, and the search-terms insights are checked weekly. If brand share still creeps up, I tighten the exclusion list and the search themes.

Do I need video for Performance Max?

You need to supply one or Google will generate one from your images and text, which rarely represents the brand well. A simple 15 to 30 second product or service video is enough; I write the brief and you or a videographer produce it.

How do you know PMax is not just taking credit for existing sales?

By comparing total account conversions before and after, watching the Search campaign’s volume, reading brand share in PMax insights and, for larger budgets, running a geo split test. If total volume did not rise, PMax is reallocated or reduced.
